The challenge

Two basins, six data systems, and a multi-billion-dollar bet

Going from one country to two is not "twice as much data" — it's a different category of problem. GeoPark had operated in Colombia for two decades with a sturdy if fragmented stack: each function (drilling, production, surface, finance) maintained its own systems, and they reconciled when the monthly cycle forced them to. It worked because everyone knew everyone, and the questions executives asked were familiar.

The Vaca Muerta entry changed all of that. A new operating environment, new partners, new regulators, new currency exposure, and a multi-billion-dollar capex commitment all landed inside the same calendar. The CFO needed forecast visibility he didn't have. The drilling team needed to benchmark new well plans against an asset base on the other side of the continent. And the sustainability team had just adopted TNFD — a framework that required pulling data from systems that had never spoken to each other.

Our approach

Build around the decisions, not the data

We started backwards from the decisions. With each function we mapped the five most important decisions they made each week and the data each of those decisions actually required. That map turned out to be much smaller and more focused than the universe of systems we were inheriting. Most of the data each team used every day came from three or four sources; the rest was reference, exception, or noise.

That shaped what we built. Rather than try to be the system of record for everything — a multi-year project that would have outlived our welcome — we built a decision layer above the systems of record. A streaming, queryable index of the data each function actually used to act. The legacy systems stayed put. The decision layer made them feel like one platform.

What we built

A decision feed across the lifecycle

The platform shipped in three layers across 11 months, sequenced so each team got real value early — not after a year of integration work.

A well-and-surface decision layer

We ingested real-time well telemetry, completions data, production accounting, and surface SCADA into a streaming layer keyed to well, pad, and basin. On top of that sits a thin decision surface for each persona: a daily ops view for production, a campaign view for drilling, and an investment view for portfolio. Each view pulls the same underlying numbers — so when ops and finance disagree, they disagree about interpretation, not about facts.

An AI-assisted drilling layer

For the Vaca Muerta campaign, we built an AI-assisted drilling layer that benchmarks each well plan against analogous wells in the operator's history and in the public dataset. The model surfaces the three highest-risk variables for a given plan with a confidence score and a suggested mitigation. Drilling engineers stay in the loop on every decision — the system never auto-executes anything — but the first round of plans came back with 27% shorter average lead time than the historical baseline.

An ESG and TNFD reporting layer

For sustainability, we built a dedicated reporting layer that consolidates emissions, water, biodiversity, and community engagement data from the operational stack. The cycle that used to span three weeks of manual reconciliation now closes in two business days, with a full audit trail back to the original observation. The TNFD adoption — which would have been a year-long lift on the old stack — landed inside a single quarter.

Decisions that move with the basin

The platform is live across both countries. Drilling lead time dropped 27% in the first six months of the Vaca Muerta campaign. ESG reporting compressed from a multi-week, multi-team scramble to a routine biweekly close. Finance gets a five-day-rolled-forward view of production and capex against budget — a number that used to take a week of email to compile. The friction that used to live in handoffs between functions now lives in the questions executives can ask of the platform.

The cultural shift was significant. The data team stopped being the bottleneck for every decision and started being the platform team — which is the role they wanted in the first place.

What's next

The next phase extends the decision layer into partner-facing surfaces — JV reporting, regulator filings, and a community engagement portal — and adds reservoir modeling on top of the same data foundation. Each addition is incremental rather than a re-platform, which is the whole point.
